The !Khairos Capability Progression
Professional capability must remain viable as the conditions of work change.
The organising question
What remains yours to do?
An Agentic Designer shapes a system in which people and machines possess forms of agency. Designing that relationship means more than allocating tasks.
What are we trying to achieve? What may the machine recommend or execute? What should neither a person nor a machine be allowed to do automatically? What evidence is required, who can override the result and what happens when confidence is low?
It also means asking how expertise develops. A task can be efficient to delegate and valuable to practise. The choice depends on its purpose, consequences and the people learning through it.
!Khairos connects behavioural science’s attention to how people decide, strategic design’s concern with purpose and context, and systems thinking’s attention to feedback and consequences.
Five stages
A change in role, made visible in practice.
01 / Assisted
Explorer
Shift — From accepting plausible production to inspecting how a judgement was reached.
Practice — Compare an output with the brief. Mark evidence, inference, unsupported claims and missing information before accepting it.
Intended artefact — An initial Human Agency Map and an annotated work sample.
Reflection — Where did fluent wording or confidence stand in for a reason to trust the answer?
02 / Structured
Practitioner
Shift — From improvising with a tool to setting criteria and constraints.
Practice — State purpose, audience, evidence threshold and a stopping rule. Apply the same rubric to alternatives and explain exclusions.
Intended artefact — A Judgement Rubric adapted to a recurring task.
Reflection — Did I choose the criteria first, or invent them to defend the answer I already preferred?
03 / Orchestrated
Integrator
Shift — From judging an isolated output to designing how work passes between people and machines.
Practice — Map decisions, verification, hand-offs and feedback. Test whether each human intervention is possible and meaningful.
Intended artefact — An Agentic Workflow Blueprint.
Reflection — Where did a convenient default become a decision? Whose attention or learning does the workflow depend on?
04 / Agentic
Architect
Shift — From using a workflow to specifying conditional machine agency.
Practice — Define what may be recommended or executed, the required evidence, override rights and conditions for stopping or escalation. Rehearse a failure.
Intended artefact — A Decision Rights Map linked to the blueprint.
Reflection — Am I delegating a task, a judgement or responsibility? Would someone else recognise the distinction?
05 / Governed
Steward — Governed autonomy
Shift — From specifying the system to remaining responsible for its outcomes and its effects on capability.
Practice — Review decisions and consequences over time. Revise boundaries, escalation and learning practices when the evidence warrants it.
Intended artefact — Revised maps and rubric, with a record of decisions, exceptions and review.
Reflection — What is the team no longer practising? Are our incentives making meaningful scrutiny harder?
Formation over time
Practice → critique → reflection → revision.
The framework is used to design repeated learning, not to award a rank. Participants bring work and its reasoning, test it with peers and reviewers, then revise their criteria or workflow in the next task.
A team may need close human scrutiny in one workflow and conditional autonomy in another. Moving backwards to re-examine a weak criterion can be more mature than adding another automated action.
Governance follows from agency: once a system can act, decision rights, boundaries and consequences must be explicit. At Steward level, review includes the capabilities the team is retaining or losing.
Southern African provenance
Form that holds under constraint.
Welwitschia mirabilis provides the framework’s Namib Desert point of reference. The earlier site described its resilience through the meeting of “wet and dry”: a form that persists without waiting for the environment to become easier.
The professional parallel is a capability organised to remain viable when conditions change. A particular tool, interface or production routine may disappear. The capacity to frame a purpose, judge evidence, recognise uncertainty and take responsibility still needs a structure in which to develop.
This is a restrained design metaphor, not a biological theory of organisations. It directs attention towards what makes a practice durable: constraints, feedback, deliberate intervention and learning. The progression is a working framework, not an independently validated measurement scale.
